Why Anduril Is Winning the Race to Become Defense Tech's Next Palantir

Anduril has emerged as the strongest candidate to become the next Palantir, not because it builds better software, but because it's combining military artificial intelligence, weapons production, and critical infrastructure in ways that make it increasingly difficult for governments to remove from their operations. The comparison isn't about product similarity; it's about institutional power. While Palantir became indispensable by controlling the software through which governments understand and decide, Anduril is adding the machines, weapons, and factories through which those decisions are carried out.

What Makes a Company the "Next Palantir"?

The race to find Palantir's successor has intensified because defense startups have finally moved beyond impressive demonstrations and small experimental contracts. Anduril generated approximately $2.2 billion in revenue in 2025 and recently raised $5 billion at a $61 billion valuation. Helsing raised $1.8 billion at an $18 billion valuation, while Shield AI secured $2 billion in new financing at a $12.7 billion valuation. These numbers would have seemed impossible just years ago, when venture investors largely avoided defense due to slow government sales cycles and procurement favoring established contractors.

But becoming the next Palantir requires more than revenue growth. It demands that a company transform from a supplier governments occasionally buy from into a system governments depend on. The key difference lies in how a company expands within its customers. Palantir entered through one difficult mission, then spread into more workflows and datasets, becoming harder to remove with every deployment. Its latest quarterly revenue of $1.63 billion represented an 85% increase year-over-year, with roughly 96% of that growth coming from existing customers who were already using the platform. That expansion engine is what competitors need to replicate.

How Does Anduril's Strategy Differ From Pure Software Competitors?

Anduril's path to institutional power differs fundamentally from Palantir's because it combines software with physical production capabilities. The U.S. Army is using Anduril as the integration layer for its next command-and-control architecture, while NATO has selected the platform to connect existing allied systems rather than replace them all. This is where Lattice, Anduril's battle management software, becomes the decisive advantage.

The company's approach creates multiple entry points into the same customer. It can begin with an aircraft, sensor, or counter-drone system, connect it through Lattice, add third-party equipment, and then sell more autonomous products into the network. Hardware makes Anduril less attractive financially than Palantir, but stronger inside defense. Factories, supply chains, flight testing, and production experience create barriers that another software startup cannot copy with a better demo.

This strategy was demonstrated during Exercise Lanternfish 2026, a six-week multinational exercise conducted across Virginia, Washington state, and waters off Australia's southwest coast. Anduril's Seabed Sentry nodes, paired with Ultra Maritime's Sea Spear sonar array, detected and tracked uncrewed submarines moving through a channel, then put the track on a Navy operator's screen within seconds, with no manual relay required. The nodes are cylindrical devices 21 inches across and roughly eight feet long, with computing and communications gear in the head and a swappable payload bay in the tail. They can operate at depths above 500 meters and maintain endurance measured in months to years depending on configuration.

"We can load up the Dive XL with about a dozen of these things," explained Dr. Shane Arnott, senior vice president for engineering and maritime lead at Anduril, describing how the nodes could be placed covertly during the April 2025 unveiling.

What made Lanternfish significant was not just the technology demonstration, but how seamlessly Anduril's software integrated with the Navy's existing systems. The sonar detected the intruders, Seabed Sentry published the tracks into Lattice, which then pushed the resulting picture into the Navy's counter-uncrewed-vehicle system. An operator in the Navy's Unmanned Operations Center saw it without custom engineering on either side. That integration capability is what transforms a vendor into infrastructure.

Which Other Companies Could Challenge Anduril's Position?

Several competitors are pursuing different strategies to capture similar institutional power, though none yet matches Anduril's combination of software and hardware dominance. Helsing is the strongest European answer, combining military artificial intelligence, weapons production, and the political value of keeping critical defense technology under European control. Helsing has received orders covering 10,000 strike drones for Ukraine while supplying artificial intelligence for European aircraft programs.

Other contenders occupy narrower positions in the defense ecosystem. Shield AI's autonomy software has reached a U.S. Air Force production program, but its role remains focused on autonomous vehicle control rather than broader institutional integration. Scale AI has the best route across commercial and government artificial intelligence, though the Meta transaction weakened the neutrality that helped Palantir become trusted across competing institutions. Among smaller companies, Air looks most like early Palantir, having started with fragmented defense data and now trying to connect acquisition, suppliers, production, maintenance, readiness, and operations into one institutional system.

Steps to Understanding the Defense AI Competitive Landscape

  • Institutional Expansion: The next Palantir must move beyond single contracts into deeper relationships with existing customers, spreading across more teams, datasets, and operational decisions over time.
  • Platform Integration: A company needs to become the shared software layer through which competitors also have to plug in, creating lock-in effects that pure product superiority cannot match.
  • Production Capability: Hardware manufacturing, supply chains, and production experience create barriers that software-only startups cannot replicate, giving companies like Anduril structural advantages.
  • Commercial Expansion: Palantir proved that technology developed for intelligence and military use could also run factories, hospitals, airlines, and financial operations, a path that defense startups must credibly pursue.

The critical test for any successor is whether it can replicate Palantir's expansion loop. Palantir learned how organizations operate, turned that knowledge into reusable software, and used the improved product to win larger deployments. Winning several defense contracts does not recreate that loop. A company must enter through one difficult mission, connect more data and systems over time, and become useful to a growing number of people inside the customer. Each new project should strengthen a common product instead of becoming a separate consulting assignment.

Anduril's combination of Lattice software, autonomous aircraft, missiles, counter-drone systems, and military production capabilities positions it closest to that model. No candidate yet matches Palantir's commercial reach, customer expansion, or 87% gross margin, but the next company with Palantir-level power will probably look less like a software company and more like a defense prime built around a software core. That structural advantage is why Anduril leads the field.
