A small group of defense tech companies has moved beyond prototypes and small pilot programs into contracts large enough to justify factories, shipyards, and recurring production. These examples show what the transition looks like in practice:

These three companies represent the exception, not the rule. Most defense tech startups remain in the prototype or small-scale production phase, even as their valuations suggest they should be operating at industrial scale. The gap between valuation and production capacity is the defining tension in the sector right now.

How Are Unmanned Ground Vehicles Reshaping the Competitive Landscape?

Unmanned ground vehicles (UGVs) illustrate how artificial intelligence is restructuring defense tech competition and capital flows. The UGV sector is entering a rapid expansion phase driven by a software-first investment strategy, with funding concentrated in companies capable of mass-producing AI software and hardware at scale.

Government spending is creating guaranteed demand that de-risks procurement for manufacturers. The U.S. government approved an $839 billion defense bill in February 2026 with a heavy focus on AI, space security, and autonomous systems. Even as military budgets grow and contracts flow, defense tech companies face real technical and regulatory obstacles to scaling production. Edge-native artificial intelligence, which allows unmanned systems to process data and make autonomous decisions locally without cloud connectivity or GPS, is foundational to both defense and commercial use cases. This capability is essential for deployment in contested battlefields, underground mines, and remote industrial sites, but it requires significant engineering investment.

Regulatory complexity introduces meaningful friction as well. The European Union's AI Act mandates that autonomous systems be explainable, ethical, and auditable, requirements that compel manufacturers to engineer white-box AI architectures at significant additional cost and development time. Companies like Forterra, which secured $238 million in Series C funding following multiple Department of Defense contracts, demonstrate a de-risked profile where funding is backed by actual procurement.
  • Production Capacity Commitments: Look for evidence that the company is building factories, shipyards, or assembly lines. Neros' plan to reach one million drones annually by 2028 and Castelion's production expansion for hypersonic missiles show companies are making capital commitments to match their valuations.
  • Proprietary Edge AI Capabilities: Companies building proprietary edge AI capabilities and sensor fusion stacks are likely to define competitive differentiation as hardware commoditizes. This is particularly important for UGV manufacturers operating in GPS-denied environments.

The structural forces reshaping the defense tech market are mutually reinforcing. Defense budgets are funding large-scale procurement while simultaneously validating the technology for commercial operators, compressing the adoption timeline across sectors. The software-first investment thesis, where market value migrates from physical hardware to intelligent software capabilities, is concentrating capital in companies that can deliver machine learning, computer vision, and autonomous decision-making at industrial scale.

However, the market split between strong growth and weak individual company investment cases remains stark. Anduril, Shield AI, and Saronic are already valued at revenue multiples that assume years of exceptional execution. If these companies cannot convert their funding into reliable, repeatable production, their valuations will face significant pressure. The next 18 to 24 months will determine which defense tech startups can bridge the gap between venture capital abundance and manufacturing reality.
